It's the quarterly pipeline review, and the slide says reps skipped discovery again. Somebody suggests a refresher workshop.

Nobody asks whether the discovery page in the playbook was any good. Most teams measure [**sales competency and skill**](https://www.thelearningos.com/) one rep at a time, against a standard nobody has measured. Your playbook sets the bar. Who checked the bar?

The short answer: score every call, then test the playbook with the same scores you use on your reps.

## **What Is Sales Competency and Skill?**

Sales competency and skill is the measurable ability to run each stage of a sale well: discovery questions that land, objections that get answered, calls that end with a next step. [**Skills Quotient AI**](https://www.thelearningos.com/skill-quotient-ai) scores each skill out of ten per call, so gaps show up by stage and by rep.

Most programmes pin every miss on the rep. The playbook was written in one meeting, approved in the same meeting and has been treated as scripture ever since. When a deal slips, the rep takes the blame and the page never gets a hearing.

## **What Is the Difference Between a Sales Process, Methodology and Playbook?**

A sales process is the sequence of stages a deal moves through. A sales methodology, such as SPIN, Challenger or MEDDICC, is the thinking that shapes how reps question and qualify inside those stages. A sales playbook is your team's own questions, lines and standards for each stage.

**Term**

**Role**

**Example**

**Sales process**

_The stages a deal moves through_

_Discovery, demo, proposal, close_

**Sales methodology**

_The thinking behind how reps question_

_SPIN, Challenger, MEDDICC_

**Sales playbook**

_Your team's own questions and lines_

_Discovery questions, objection answers_

A methodology is neither a process nor a playbook _(_ [_SyncGTM_](https://syncgtm.com/blog/b2b-sales-methodologies) _)_. The process sets the stages, the methodology sets the thinking, and the playbook sets the actual words. Only the last one is written in your team's own voice, which makes it the only one that's yours to fix.

## **Why Do Skill Data Grade Reps and Never the Playbook?**

Korn Ferry's Sales Maturity Survey ties methodology to better numbers. Organisations reporting over 75% adoption of a dynamic methodology are associated with 21% higher quota attainment, 15% higher win rates and 6% higher revenue attainment _(_ [_Korn Ferry_](https://www.kornferry.com/insights/featured-topics/sales-transformation/supercharging-sales-effectiveness) _)_. Separate buyer-feedback research found that 53% of lost deals were winnable but for a misstep in the selling process _(_ [_Corporate Visions_](https://corporatevisions.com/resources/aligning-sellers-to-a-standardized-sales-process-27781-ty) _)_.

Notice the pattern. Both figures point at rep execution. Neither asks whether the playbook deserved to be followed. Survey data like this is also correlational, so read it as a signal, not a promise.

Adherence tells you who followed the page. It can't tell you the page was right.

## **How Do You Test a Sales Playbook Against Sales Competency and Skill Scores?**

To test a sales playbook, score every call against it, find the stage, question or line where deals lose, compare winning and losing calls, change one thing and score again. Patterns show up that no single review could catch, and some point at the page, not the rep.

1. **Score every call.** A reviewed sample only tells you about the sample. [AI-supported scoring](https://www.thelearningos.com/skill-quotient-ai) closes the gap: Skills Quotient AI grades every call against your own playbook, so the quiet Tuesday call counts as much as the one that blew up.

2. **Find where deals lose.** Look stage by stage for the question or line where scores sag across many reps. Each skill carries a Skill Quotient score out of ten, so a weak spot shows up as a number, not a mood.

3. **Compare winning and losing calls.** Say the playbook tells reps to deliver a value statement before pricing, but the reps who win skip it and ask who approves the budget. That line is on trial now, not the people.

4. **Change one thing.** Rewrite a single question, line or stage, not the whole binder, so you can tell what moved your scores.

5. **Re-score and rehearse.** Run the revised line through [**AI sales roleplay**](https://www.thelearningos.com/skill-quotient-ai), then score the next batch of real calls. Keep the change only when scores and outcomes improve.

**One struggling rep is a coaching case. 10 reps struggling in the same place is a playbook case**, including wherever your version of a framework is off. You need to fix the line before you retrain the reps.

## **Do SPIN, MEDDICC and Challenger Need Testing Too?**

They are lenses through which you coach your team, not the “troublemakers” here. Neil Rackham built SPIN from a study of more than 35,000 sales calls by 10,000 salespeople in 23 countries _(_ [_Routledge_](https://www.routledge.com/SPIN-Selling-1st-Edition/Rackham/p/book/9780566076893) _)_. Matthew Dixon and Brent Adamson developed Challenger at CEB (now Gartner) from research on 6,000 reps. MEDDICC became a widely used qualification checklist for enterprise deals _(_ [_SyncGTM_](https://syncgtm.com/blog/b2b-sales-methodologies) _)_. Each reads the same call from a different angle.

The fairer test would be to ask yourself: Did your playbook turn the lens into questions your reps can actually say? If SPIN calls for _Implication_ questions and your discovery page lists two, the gap sits in the page. Sales competency and skill means using a lens well on a real call.

The framework is the input. The playbook is your edit of it.

## **Conclusion**

A playbook is a hypothesis. It earns its place the way any hypothesis does, by surviving evidence. Score every call, find where it loses, change one line and score again, and sales competency and skill become something you improve rather than something you assume.

Your reps get graded all year. Your playbook is overdue for its first review.

## FAQs
Q: What is the difference between a sales process, a sales methodology and a sales playbook?
A: A sales process is the sequence of stages a deal moves through. A sales methodology, such as SPIN, Challenger or MEDDICC, is the thinking that guides how reps question and qualify. A sales playbook is your team's own set of questions, lines and standards for each stage.

Q: What is sales competency and skill?
A: Sales competency and skill is the measurable ability to run each stage of a sale well, from discovery questions to objection handling to confirmed next steps. In OOOLAB's Skills Quotient AI, each skill is scored out of ten per call, so strengths and gaps show up by stage and by rep.

Q: How do you know if your sales playbook is working?
A: Score every call against it, then compare where scores and outcomes diverge. A stage, question or line where many reps score low, or where winning calls skip the step, points to the playbook rather than the rep.

Q: Does following a sales methodology improve win rates?
A: Research associates it with better results. Korn Ferry's 2024 Sales Maturity Survey links over 75% methodology adoption to 15% higher win rates and 21% higher quota attainment (Source: Korn Ferry, 2024). The data is correlational, so treat it as a signal, not proof.

Q: Can AI score sales calls against a custom playbook?
A: Yes. Skills Quotient AI grades every customer call against your own playbook, down to the exact moment that mattered. Reps can then rehearse revised lines with AI Sales Roleplay before the next live call.

Q: How often should you review a sales playbook?
A: Review it whenever scored calls show the same stage dipping across many reps, and at least once a quarter alongside your pipeline review. Change one line at a time so you can see what moved the scores.
